To paddington crossrail is £12.80 and HEX is £16.50, so I wouldn’t quite say there is a massive difference tbh. But yes if you are heading further east than paddington crossrail is certainly a very convenient choice.

The best resource for checking most fares is brfares.com - it pulls the data from the GB rail ticketing system and is used by railway staff (like myself) all the time.
For Advance (quota/bucket controlled) fares, it'll show every bucket that they have - even if it's not sold. You may also see some promotional ticket types for future/past use, but you shouldn't read much into these as the retailer can also just use a discount code with a bog-standard ticket to facilitate a special offer.
Anyway, to be utterly pedantic: the absolute cheapest way to travel on HEx is for free with a HEx or GWR staff travel pass. Some directly employed Heathrow Airport Ltd. and airline staff (certainly BA), as well as most other GB rail staff, get 75% off the flexible fares (Anytime, Off Peak, etc.) but not Advance rates.
Similarly, with the Liz Line you can travel free with a Freedom Pass. No airport discount, but mainline rail staff will get 75% off as with HEx.
Not sure what other airlines or airport businesses get HEx discount anymore?

I received an Amex Offer for 10% off "Heathrow Express Train: London to Heathrow Terminals" which suggests the cashback is only valid on a one-way ticket in the Paddington to Heathrow direction. I read the T&C's (yes actually) which doesn't mention anything specific except it's only for tickets booked through the website or app (which would seem to exclude contactless fare payments). I wonder if buying a return would invalidate the offer...

JFK19 used to take the £25 fare down to £16.50.
trying it this morning it only seems to give a £2.50 reduction now.

JFK19 was previously a 33% reduction, and also allowed an £18 HEX+Zone2 ticket from LHR (which I often bought a few minutes before the train departed and collected from a vending machine).
If that's no longer available, it'll be the Elizabeth Line from now on for me.
