Upgrading last minute to seats of no-shows

Upgrading last minute to seats of no-shows
If in the IST lounge 3 hours prior to departure I'm refused an upgrade with miles due to all seats being taken in the upgrade class, is there any way to still later get the upgrade due to no-shows?
Is there a certain time before departure that seats are released automatically if the ticket holder hasn't even checked-in by then?
