P.S. Now I'm considering the following -- I realized the above was silly:
20th - Arrive Osaka in evening
21st - Explore Osaka
22nd - Kobe/Nada
23rd - Naoshima/Inujima (overnight in Okayama)
24th - Okayama Castle, Korakuen Gardens, Kurashiki and Himeji. (Shinkansen/JR to Kinosaki)
25th - Kinosaki
26th - Morning train to Tokyo

To do all that, I'd adjust the schedule a bit to permit 2 nights in Okayama, which would give a full day for Okayama and Kurashiki. I'd catch Himeji the next morning on the way east.

Agree. This is way too much for a day. Especially a day where you will be changing hotel, thus dragging luggage along.

Thanks. I'm going to do luggage forwarding to Tokyo from Osaka (best travel feature ever next to in-city check-in at HKG), so will just have a small bag with me.
I will spend overnight in Okayama - do Aoshima/Inujima in one day. Not sure how long that will take me, but will make Himeji, Kurashika and Okayama Castle "optional".
I just booked two nights in Hakone at seemingly nice onsen (at least the price reflects that), but will play the second day by ear, as I do need to get to Hakone that day and will definitely have to time it to the Shinkansen schedule. Thank you everyone for your help... hopefully this all works out!
