All on one ticket?
56 minutes does not give much allowance for a PHX-JFK delay
Question is better asked in the forum of the airline you are flying.

DL walks can be long at JFK. Can everybody run with their carryon bags? There's also the possibility of needing to take the airside shuttle bus from T2 to T4, which can be slow. (Going landside and re-clearing TSA airport security could be worse.)
What would the alternative schedule with longer connecting be? What are the alternatives if you miss the MXP flight? (Connect through AMS or CDG vs wait until the next day?)

How many people and how many tickets?
I think this is risky either way, but but I see no hope of this working out in your favor if the second flight is on a separate ticket. You’ll probably end up having to buy a new one.

There will be two teens, two adults, trip's on one ticket thru Delta. Another option is a redeye from PHX to JFK, which would mean a 13 hour layover before the straight shot to Milan. There are later flights JFK to MXP, but all with a layover in either CDG or AMS, which i would like to avoid. But if i gamble and hope everything goes right and it doesn't, and Delta reassigns us a new flight, i'm afraid the four of us won't be seated together, which i would like to avoid. So leaning toward the 13 hour layover, but lugging our carryons around to see one or two rushed NYC sights doesn't sound appealing. Is there bag storage at JFK now? Last time i tried was a decade ago and i was laughed out of every place i asked.

As far as the seating, the four of you should be capable of being separated on a redeye considering you have teens vs. toddlers.

If things were normal I'd agree more but if one wants to avoid potentially missing a day, or potentially more, of travel as flights are not each day and alternative routings are far more limited these days than in normal times. Restrictions on who can transit where and if quarantine is requires if not on a nonstop can complicated things.
