Same day changes question

Yesterday, I (a PM) had a flight from PBI to ATL and back on the same day. I woke up early and using the 3 hour stand by rule changed my flight from 7:00am where I was already upgraded to FC, to the 5:30am. When I asked to be upgraded, but she said that since it was within 3 hours, it was in gate control and she could not do that. I could swear that I have made flight changes within the 3 hour window and got upgrades, or is my mind just trying to remember good times that never existed?

My wife (also a PM) had the same experience yesterday from ATL to PHL. Changed by calling SMS within the 3-hour window to an earlier flight (no extra charge), but didn't get upgraded until she was at the gate. I'm not sure that's the way it always works, but I'd guess once it's that close, probably yes. If it matters, she was using an LUT fare.
