If there is an upgraded BP waiting for its rightful owner to show up at the gate, how can the GAs give it away before boarding has even commenced?

In the situation I described, boarding had already been going on for a while. I think they were at Seating Area 2 or 3 when I got to the gate. The woman was clearly waiting to see if she'd get an upgrade if someone in F didn't show in time (in this case, me).

It is possible they will board and give you the new BP if you clear after boarding has begin. I've seen it happen (though not had it happen to me, unfortunately). However, if you have cleared but do not show up to claim your upgraded seat, the GA may indeed give it away to the next person on the list. I've seen that happen many times.

If you don't show up to claim it, just like a standby seat, there's no reason the GA should hold it right up to the time the doors close if there are others waiting. I suspect the average GA will try to wait as long as possible, but if they've called for you and have not gotten a response, they may go ahead and give it to the next person.
