Not knowing the flight origin/destination makes it hard to say, but DL has recently been much stricter with V inventory (where medallion upgrades come from) in hopes of selling more F inventory (paid FC). On heavily travelled routes, upgrades may not clear until at the gate because they don't open up that V inventory until just before.
Yet another degradation of the medallion benefits in my opinion
(why publish 5/3/1 day windows if you aren't going to allocate any inventory
