A quick and polite enquiry to gate staff on a pending upgrade seems quite reasonable to me. I have asked in the past, and tried and pick my moment to go to the desk when things looked calm for staff. These days I don’t bother and just let whatever process exists just run.
The ground staff are busy at the Gate. If an upgrade has cleared you will find out when you scan your Boarding Pass.
It's interesting to watch the number of people who go up to the counter with questions before boarding starts, especially in HKG and TPE.
