AFAIK All passengers on the same booking have to be upgraded together i.e. you cannot upgrade one person if there are more under the same booking reference and as always it is subject to there being space available for upgrade.. This will reduce your chances of an upgrade on board or at check in, assuming that there are three or four of you.. Basically if you want to travel in a particular class and it is important to you then pay for it when you book.
