The chances of getting 4 off upgrades, on the same flights, on those long haul flights is very low. Hard for 1 person.

Non USA airlines have a very different approach to upgrades, compared to USA airlines. Depending on the airline some cash fares may not be upgradeable.
Some airlines, like BA, have premium economy. A separate class between economy & business (is not economy plus)
Your balance of 29,000 is low. Guess you and other 3 do not have QR Qatar status. Status can help.
