Given that the schedule for buses is tied to flights and the next flight coming in (at least from HND) is several hours later, don't want to hang around for hours if at all possible. So any advice/suggestios welcome.

Hi OP, I took that bus with my partner last year (one checked bag). In all honesty, a good 50% of travellers on my flight had a bag, and about half of them were on the bus. The bus is immediately outside the terminal, and there is an automated machine to buy tickets (needs cash if I remember well). We made it onboard with plenty of time to spare, including getting our bag and buying a ticket. There are bus attendants and a driver too, no one - as far as I could see - missed the ride.
