The swaps are still happening. What changed is that most aircraft have relatively equivalent seats, If you fly long haul, you can bet that you'll be in the aircraft with full flat business class seat and direct aisle access although the seat models may be different and even the arrangement can vary from staggered to reverse herringbone.

For intra-Asia flight, you still have a chance of getting the B777-200ER with angled lie flat (5 of them still flying short haul flights) and special A350-900 with 2-2-2 (but fully flat) business class seats.

All in all, it is MUCH better that before COVID. The chance of getting really bad seats are much lower.
