So whether app check-in makes sense depends on the property and the circumstances.
I'll add that I don't really understand defense of the property here. Making OP wait hours past published check-in for an upgraded room, and then giving him a non-upgraded room strikes me as totally indefensible.
I could not agree more. I have definitely been burned by not checking in on the app and watching all the better normal rooms get sucked up by people that arrived earlier or went ahead with online check-in. You can always go to the front desk when you arrive and ask for upgrade options. I also do not think there is any excuse for any hotel to make you wait past check-in time for your room, especially a 5 start property.
