Have you considered luggage forwarding? You could send from airport to wherever you will be spending second night and it should arrive the next day. Just carry what you need for first day in backpack.

Ok that's fair. Also, I ruled out transferring at Ueno because there's a bit of a walk between Keisei-Ueno and Ueno, but maybe I'll just forward my luggage and do this.
