I called UA a few hours later and they said one of our reservations is #2/3 on the list on the outbound. There is a GS ahead of us WITHOUT PP applied they said. (We are #1/2 on the way back) The UA rep said they cannot manually upgrade us and that the system has to do it and they think the GS is stopping the upgrade on the way out.

Does any of this make sense?
What you failed to do was remove your PP request before or during the split. Then you should have asked the agent who split the reservation to apply PPs (or do it yourself online) and two would have cleared instantly on both flights. So if the flights are still PZ3 and PZ2 then remove the PP request and re-apply it as a fresh request and, viola, you have two people upgraded on both flights. Your issue with the PZ3 flight is that if you split the res 2 & 2 then only the first two will clear. The flight then goes to PZ1 but you still have two people on the same booking vying for one seat. You would have to further split that reservation to 1 & 1 to snag the last PZ.
