In my experience, if there are seats (possibly at least 3 based on other reports on this forum) available, they will process the upgrade ~2-3h before departure at check-in. I think I have 100% success in upgrading with Qcredits/Avios at check-in between Europe and Doha when I asked, and probably 40-50% success between Doha and Australia. So the upgrades are not guaranteed, but depending on loads you can have a good chance. FWIW, I don't know if status matters to release the upgrade with seats available, the check-in/lounge attendant usually first checks loads, and if it looks good, they call someone to request authorization and I regularly hear that they mention status of the customer.
You are absolutely right that they seem to release the seat before departure in Doha and I managed to secure it for my friend.
Just for everyone reference. If you want to do this upgrade for someone at DOH, you can absolutely do so but needs some coordination.
[Requirement] - There are award seats available + the original check-in needs to be cancelled for the second leg to upgrade
1. At DOH, ask your friend/ partner to proceed straight to the upgrade counter near gate C1/C2. Only over there, they can help to cancel the check-in that was done at the original airport. Not at customer service center or frequent flyer lounge because they dont have authority there.
2. Once your friend confirms the check-in is cancelled, proceed to upgrade them online using avios
3. Screenshot the upgrade confirmation and send it to your friend
4. Your friend will need to approach a service counter to get the ticket revalidated + check if luggage is linked to the latest ticket.
Overall, our first time trying this so it was a bit of a hassle. So if you plan to do the same for someone, can just follow the above step-by-step instructions.
