Given you’ve booked with avios, I assume you’ve booked this via BA but flight is operated by AA. I’ve tried a few times to cash upgrade AA operated flights at JFK or LAX that I had booked (with cash) via BA and every tine been told there is no way to upgrade an AA-operated flight on a BA 125- stock ticket.

The other way round this can definitely be done.
