2 x Companion Vchr Booking - potential one no show

Do not want to contact BA Exec club about this. Looking for some advice in case I do have to contact them.
There are 4 of us booked CW using 2 of the card holders executive club companion vouchers. 1 of our party potentially may miss the flight - not the card holder.
I know we have the option (I think) to cancel 1 companion voucher booking (non card holder) for 2 people - and they would get refunded the avios and taxes etc, and then be left to book new flights (family holiday). But could be wrong - maybe it would be whole booking.
If we arrive at check in on original booking, with one person missing - I assume the other 3 can still fly - and the 4th person loses outbound and inbound flights, avios + taxes and fees, and then has to find new flights? I would not do online check in and wait and check in at airport.
I am assuming if I contacted exec club - not much they could do to help us - as with companion vouchers the others must travel with the card holder.
Hopefully it will not come to this and all 4 of us can make outgoing flight on Thursday this week. The member of our party may be delayed returning from work - circumstances completely outside their control. Was due home today.
We do have travel insurance etc - but may not cover this scenario as work delayed return.
