I've done it both ways and there's no right answer. Piccadilly is on the lower level of the Gloucester Road station and there are some stairs and a lift. IMO, the schlepping between Paddington and Piccadilly is not that all that different. HEX is more expensive but it is more comfortable. The tube from Heathrow can seem like forever after a long over night flight.
