If you put the upgrade request in the comments section of your reservation, you will probably have the best luck. Typically, the HHonors status in your reservation will result in having your room blocked out the night before so that you are all set up no matter when you arrive. I usually put somethinge like "GOLD VIP - Request upgrade if avail" in the comments and have had excellent success with that approach, even when I arrive late.
