We all are going to have two bags each, so to trying to figure out if paying for a business class ticket is a better value than paying for the additional luggage...

I'm figuring I'm just over analyzing it... But help!!
To add to that what JALPak said, there's actually no domestic business class on JL. They have Class J but it's the same as economy for allowances, lounge access (none unless with status), etc. JL does have first class to Osaka ITM but it's often sold out, you'd get 45kg that way. Assuming neither of you have OneWorld status? That would add to the base 20kg as well. Having said that, JL's excess luggage charges aren't punitive like in the US. It's 400 yen per extra kilo on that route which would normally be FAR less than the difference between economy and First on that 45 minute flight. You're looking at 8,000 yen for an extra 20kg above the free allowance, I've never seen a First fare for less markup than that although to Osaka it may not be much more that that either, I see some for about a 10,000 yen markup right now on a random date in September but not great flight times.

ANA has Premium Class which is treated more like domestic business class. That would give you 40kg (each). It's usually less expensive than JL First but still I'd just pay the excess bag charges if you're over 20kg unless you're WAY over.
