Instead they have started retrofitting the existing aircraft before a single passenger flight has been flown with the new seats.
I'd assume that with a new construction it's inevitable that at least minor modifications will be required once real-life experience shows what works and what doesn't. With having just one prototype aircraft they wouldn't have to do those modifications afterwards to so many planes. And in case the new seat would turn out to be a disaster, it would be easier to just cancel the whole project or take a timeout to redesign the seat.
Well, the A350 with these seats has been flying regularly, I would assume they could have used backup crews as test subjects? I think they can not fly cargo flights with same crew and likely there is limited point to keep crew waiting in ICN -> fly with 2 crews.
