I'm kind of surprised that while AY is implementing a completely new kind of a construction with the business seat, they don't pilot or test it first by flying a few months with one aircraft with the new seats and collecting experiences. Instead they have started retrofitting the existing aircraft before a single passenger flight has been flown with the new seats.

I'd assume that with a new construction it's inevitable that at least minor modifications will be required once real-life experience shows what works and what doesn't. With having just one prototype aircraft they wouldn't have to do those modifications afterwards to so many planes. And in case the new seat would turn out to be a disaster, it would be easier to just cancel the whole project or take a timeout to redesign the seat.
