Is the ticket a BA website booked ticket with “cash”? Or does the ticket include a car or hotel? Or did you buy a reward fare? Some nuances mean it blocks the upgrade ability online.

Also if you were or are able to upgrade online, there can be a promotional offer to upgrade. There’s a thread on that.
