D1 can clear any time between 12:01am on day of departure and at the gate. For my 7-8am departures on JFK-LAX, I’ve gotten upgraded at roughly 2am and for redeye flights on the way back, upgrades have come through between 2-4pm on day of departure.

But it’s odd that people behind you got upgraded and you’re still on the upgrade list.
