Our experience ended up being similar. 72 hours before departure, the flight started showing the new seatmap, but the F seats for sale remained capped at 8. We received our apology email and $25 off code for no longer being in Premium Class at 24 hours before departure. The additional 4 F seats went into inventory around 2-3 hours before departure, and once the upgrade engine moved up some 75ks, we were able to quickly grab their vacated row 6 seats. There was one remaining upgrade seat left and the gate agents came on the plane and did it right before closing the door.
I have to say, the new interior was pretty nice. And while the OHBs (same ones as before) aren't as spacious, I appreciate having a real, full size lav at the back.
