The hotel still has to mark the room as ready and it be past checkin time for key to work. It's possible for hotel to upgrade you anytime before the key activates. The room you select is never guaranteed and is always subject to change till after the key activates. (By room being marked ready and being past checkin time) After key is active you're fully in a room according to system and it'll only be changed if you ask.
