I have always had it processed without being there even my last flight from Orlando last week I checked in about an hour before flight and hadn’t been upgraded yet several on the list behind me I was literally the last person to board and gate agent had made the first class assignment. Sounds as though you had a human error or perhaps it’s a judgment call.
