Last year we spent 2 weeks in Krakow and it was lovely, apart from very over priced airport ( and lounge ) for what we had.
If this is your usual pace, you may be fine - I love both of my "home towns" (Warsaw and Gdynia), but I wouldn't say you need more than 3 days for each (Warsaw, TriCity). Sofitel Warsaw is truly worth it, enjoy!

But it would be a shame to miss Toruń, which is more or less on the way from Warsaw to the TriCity. Also consider staying at the Mercure Sephia in Bydgoszcz to allow some time to experience the twin cities (Toruń and Bydgoszcz).
