Glitch in the system or purposely missed upgrade?

So on June 4th I log into my Alaska app and check in my flight up to Seattle and see that I am #1 on the upgrade list and later on throughout the night I stay #1 on the list. Since I work the night audit shift at my hotel, I check all the way up until you can’t purchase the ticket anymore (usually around the 40 minutes mark) and still #1 on the upgrade list. Also I see that there are still two first class seats for sale so I thinking that there is a good chance that my wife and I get upgraded being MVP Gold (plus the two seats are right next to each other). However, around the 45 minute mark before the flight is suppose to take off, I see the two first class seats aren’t available anymore. I am thinking we got upgraded, NOPE. Instead somehow, I am skipped and the 2nd person on the list got one of the seats. Hmm weird, alrighty what about the 2nd seat? Well after getting on the plane and sitting down, I see on the app and with my eyes that 2nd seat being filled by a STAND BY NON-REV crew member. Like seriously? How does that happen? My wife and I were #1 on the upgrade list and instead were skipped so one of their emplyees could sit in first class. Now I wanted to say something on the plane but my wife said to just let it be and complain later (#happywife=happylife). I just wanted to get the communities thoughts on this. Like how does this happen?
