My thought is that the J seat wasn't paid for therefore there is no entitlement to it, despite being on the waitlist. And that is honesty how I view my eUp requests, despite having a 100% success rate at this point.
This case seems to be a matter of a seat count mismatch between the GA's computer and what was actually on the flight.
If the computer had showed those 3 seats, they would have upgraded 3 people.
eUpgrade credits are a form of currency. If J is legitimately full, no reasonable person is going to have an issue of not getting upgraded. But if J is not full and there are no W&B issues, then yes, you have a right to that seat if you have a properly requested upgrade.
