Theoretical seating will try to preserve seats for several reasons
Do your friends see seats available together. They might be offered different seats because they are a group and are being given the chance to sit together. Since your on a different booking and not in the group booking you will not get the same options.
Try talking to BA to see if there is anyway you can be included in the group.
