4 hours is fine, and you will be protected if the flight to LGW is delayed for instance.

With four of you, it will be cheaper to use a minicab than to use the National Express bus (£25 each for one-way between LGW and LHR, open return is £40 each) but make sure you get a large enough vehicle for your luggage. It's normally more of an issue with luggage than humans when there are 4 of you.
