I was upgraded at the gate CW-F once on an ex-BRU trip to JFK.

I was definitely not expecting an upgrade even if the flight was oversold, I was BA Silver at the time, travelling with an AY Ruby. Would imagine JFK in CW would have been heaving with Golds/GGLs anyway.

We were the first ones to board though, no clue if that has any impact.
