Generally ex-UK the cheapest fares ( I) are non refundable and non changeable.

I am surprised it will take 3 months for your son's passport to be ready ( is there any way to expedite it?)

If you cannot find the fare rules I would phone BA to find out but do not commit to any changes at this time.
