I have had this happen ex EWR with an aircraft change myself.
This isn't an excuse but the sort of things that goes wrong are that the crew were at least 2 short due to the aircaft change, only 35 menus are loaded for 48 customers, all in all into a nightmare for crew but the customers shouldn't suffer.
