I personally think your overvaluing a GPU, it's a coupon to use distressed business class inventory that they don't think they will be able to sell. If you can't confirm at booking it has even less value. $500 is fair for upgrade space available but I would say closer to half that if no space is available at booking. Also in the case of irrops you are usually looking at economy.
