Clash with leisure holiday and important work function - best way to plan it?

I booked a holiday/trip with me + 3 people to NYC for 12-18th March on BA in WTP. (DUB-LHR-JFK return) It's now turned out that I ideally need to be in SFO from the 17th - 21st March for work purposes.
I'm not going to go to SFO on the 17th as the trip was partly planned around seeing the St Patrick's Day parade in NYC, but I could feasibly head to SFO on the 18th from NYC if I had to. Everyone else in the party will be going back to DUB via LHR on the 18th on the evening BA flight (21:??) so I could fly to SFO earlier in the day on the 18th from JFK if it makes sense.
My other alternative would be to fly back into LHR, arriving on the 19th at 08:?? and then jump on the LHR-SFO flight on the 19th at 10:30 - I know this leaves me open to big problems should the JFK-LHR leg be delayed and I'd also have to get my baggage and re-check it in for the SFO flight.
Just wondering what you guys would do in my situation - can I change just one ticket out of the 4 and book a JFK-SFO ticket on the 18th and move my original JFK-LHR ticket to say the 21st and fly out then? Would it be more cost effective to fly back and forward on same day, or should I just write off any chance of getting to SFO on the 18th for a decent price?
