I had thought this as well, but a while back I flew SFO-CLT-BWI...while I was at the airport waiting to board the redeye in SFO, saw the CLT-BWI leg update to F1, so I called the DM desk and they were able to upgrade me without any issues. The flight was about 8 hours after I called, and I was Silver at the time.
