Would it be technologically difficult to just add a truncated version of the upgrade list to the final manifest?

It could make last minute gate upgrades easier, and help situations like this. Allowing the FAs to just look at their manifest and move the next two people up would make everyone's job easier. I'm sure they don't like seeing empty seats in F while grumpy medallions fly in the back.
