This is one of the "stuff happens" situations not worhty of complaint or reward. FA are not allowed to upgrade, and the FA had no way to know who was next on the upgrade list. The GA who dispatched the flight may have been long or busy with other things, like rerouting passengers who chose to leave the plane. As you said, the service was good and the FA did a good job of making a nasty situation as good as it could be.
