AC usually does most of their upgrading after the flight closes - i.e. within one hour of departure, so there is a very good chance that you can get yourself moved to business class.
There is now a Concierge based in Zurich. I'd suggest you track them down when you check in - they should be able to interface with their colleagues in Toronto to get you where you belong if seats are available.
I don't wish to hijack the OPers thread, but may I ask a question about the AC concierge in general? I thought this was a service for SE? I've been flying AC on various J fares for the past 18 months and have never been advised of the service by AC, or given numbers etc. Fortunately I have had a pretty good 'run' and not needed any particular intervention. But who can access the Concierge?
