I don't know what time award seats get released but given the time of the year if you really want to/need to travel, it may be wise to forget the award booking and make a cash booking, so that the fares won't be going up and up as you wait which could happen to you.

What do you mean when you say "upgrades were very tight though"? Avios upgrades come from award bucket so if there was no award seat, there would be no upgrade seat either.
