Almost Impossible...
...but I did manage to snag PVD>ATL upgrade once a couple of months ago. Wife and I are both Silver and it didn't look like it was going to happen at the gate so we went ahead and boarded with our EC seats. Shortly before the door closed we were invited up to First and our EC seats were filled with other PAX.

No such luck on the way back.
