If you can't find a better seat at the times when upgrades are supposed to process (120, 72 and 48 hours), keep checking up to and during OLCI. I've had several trips where my upgrades processed at less than 48 hours.

Also note that after OLCI, you can only change your seat through the OLCI process (not by viewing your reservation).
