And yes, I do sometimes go ninja-turtle style with a backpack in front. Then you can push people aside as you move around.

25lbs? Ouch. I did that several times with a shoulder bag. Not anymore. When carrying it as a backpack it shouldn't be a huge problem, though.
I really think the 10% bodyweight rule of thumb is a good one for shoulder bags. I know I can carry a 17lb bag easily. Actually, that's what my tech and boarding bag weighs most of the time. Perhaps a little less when I am going but then on the way back I always come back with more books and papers.
