Upgrade revoked after boarding pass issued: Is this normal?

Fairly new to FT, so I hope this is an okay category for asking this.
I am an FO, so upgrades are few and far between. Last week, I was on the return home SIN-NRT-DTW-MSP, and while I knew I'd never get an int'l upgrade, the DTW-MSP leg was on Saturday and there were 18 seats in First open. I was hopeful, especially considering the long haul I had just made.
Worst case scenario, I had a good seat (no one in front of me) in coach so I could stretch out.
Sure enough, I got to the gate, and was told I had an upgrade, and I got a new boarding pass. Not five minutes later, I was called back up and told they had to put me back in coach, as another medallion member had been moved to the flight.
So not only did I lose my upgrade, they had already ticketed a handful of standby passengers, so my CHOICE seat was now gone. I tried to be polite, given the fact I had barely slept on the NRT-DTW route, and said that I would like my original seat back. I was NOT sitting in the last row of the airplane after the upgrade had been revoked.
I did get my nice seat back, but does this actually happen? I've never had that happen before. I am trying to determine what level of complaining I should to with Delta over this. I don't mind if I don't get an upgrade on flights - I'm and FO, my expectations are realistic. But to have it revoked AFTER I was issued a boarding pass and then given a hassle about getting my decent coach seat back was just.... aggravating.
