If you want the upgrade, don't board. I know many people wish for GA's that come on board and upgrade elites if there are empty seats, but this is not how the current policy works.
I was grabbed by the purser on both domestic segments and escorted to F, when upgrades concerning my person at the upgrade window did not work due to technical difficulties (DTW-ORD and ATL-SAT).
