Well in that situation if all DM, PM, GM have boarded with two SM's waiting at the gate and only one seat is available this is what should happen according to Delta's policy.
1. The SM with the higher fare class will recieve the upgrade.
2. If both are in the same fare class and one of the members has a Delta Amex Reserve card then that SM will recieve the upgrade.
3. If both SM's have the same fare class and neither one of them has the Reserve card then the upgrade will be given to the SM who checked in sooner than the other.
