I think that the OP needs to ask the operational questions of the airline rather than us as we simply can no more than speculate.
Could the OP answer this - was this a special meal - it does not sound like one and what time of day was this please?
It has happened to me once, twice at the utmost. Full-fare J, change 4 hours before the flight. I now know that this is standard operating procedure with BA and that I should have taken the time to learn about it. Let's just say I was speechless when I was told.
On the other hand, I've changed my flight so many times getting back from VIE to CDG on the two major airlines that fly the route, changing my flight within 2 hours before the flight (what's the benefit of a full fare ticket circa EUR 1,200 if you can't get home earlier or remain if the meeting lasts longer than anticipated) over the past five years and I have always had a meal, fortunately.
For CE passengers, it would be nice to have special arrangements with caterers at outstations to take care of meals for last minute passengers.
